Rivigo
The business, the turning points, and the decisions behind them.
01 / WHAT IT BUILT
What the company did
Rivigo was an Indian logistics company founded in 2014 by Deepak Garg and Gazal Kalra, based in Gurugram. It pioneered a 'relay trucking' model where drivers relayed trucks over shorter stretches — improving driver welfare and safety — combined with IoT-enabled trucks, real-time tracking and a digital freight marketplace. It entered the unicorn club in September 2019 with a valuation of about $1.05 billion and raised a total of $325 million from investors including Elevation Capital and Warburg Pincus. At its peak it ran over 5,000 trucks across 4,000 Indian cities.
02 / Rivigo FAILURE REASONS
Why it failed
Rivigo's troubles came from several directions. Covid disrupted trucking demand, and the company's attempted transition from a full-stack trucking operator to an asset-light marketplace model failed. Scale eroded by over 40% in two fiscal years (FY21–FY22), with operating revenue falling from Rs 635 crore to Rs 600 crore while costs ran far ahead. The funding winter cut off fresh capital. In September 2022 the core B2B express business was sold to Mahindra Logistics for Rs 225 crore in what Entrackr called a fire sale. The rump company kept its truck fleet and FTL operations, but its revenue collapsed 98.6% in FY24 to just Rs 6.8 crore, and MCA filings show net worth near zero by FY25.
