01 / WHAT IT BUILT

What the company did

Autto.in was an on-demand doorstep car service provider in Hyderabad, India, created by Deepak Murthy (a mechanical engineer with 12 years in the automotive industry). Instead of going to expensive dealer garages, car owners booked general maintenance — oil changes, spark plug changes, battery changes — and a mechanic came to their doorstep and fixed the car in front of them. The business was self-funded (about $15,000 from the founder's savings plus a friend's contribution) and ran on a no-code website built with Tilda, Bubble and Chatra.

02 / Autto.in FAILURE REASONS

Failure reasons

Autto.in failed on unit economics and market outlook. Customer acquisition was ruinously expensive: leaflets converted 1 customer from 2,000 houses, and guerrilla service camps in apartment communities cost $12 per acquired customer, while a free eco-wash add-on lost money on every wash against apartment washing facilities it had to underprice — against a 10–12 month customer retention lifecycle. Chasing investor-demanded fast growth caused overexpansion and mechanic resignations. The final blow was India's 2017 announcement of a possible gasoline phase-out with an all-electric target by 2030: the founder concluded he should not build a gasoline car-service company with a shrinking future, and shut Autto.in down within days. Total loss was about $10,000 on $15,000 invested against $5,000 revenue.

03 / EVENT HISTORY

Events in the structured record

  1. Company launched

Deepak Murthy creates Autto.in (initially GeniusMechanic) in Hyderabad, India: an on-demand doorstep car service sending mechanics to car owners for general maintenance, booked through a no-code website.

  2. Costly marketing push

Leaflets convert 1 customer from 2,000 houses; the company pivots to service camps in large apartment communities — 25 cars serviced in two days at the first stall, but at $12 per customer acquisition — and a free eco-wash that loses money per wash. Investor pressure to grow fast causes overexpansion and mechanic resignations.

  3. Shutdown

After India's government announces a possible gasoline phase-out with an all-electric target by 2030, and discussions with mentors in YC Startup School, the founder concludes the gasoline car-service market will shrink and shuts Autto.in down within days.

05 / CAUSAL CHAIN

How the factors connect

  1. 01

In 2017, Deepak Murthy launches Autto.in in Hyderabad as an on-demand doorstep car service, procuring genuine parts via Bosch distributors, hiring a full-time mechanic, and building a no-code booking website.

  2. 02

Leaflet marketing yields 1 customer from 2,000 houses; the company pivots to guerrilla service camps in apartment communities — converting well but costing $12 per customer — and adds a free eco-wash that loses money on every wash.

  3. 03

As money burns, investor meetings pressure the founders to grow fast; overexpansion burns out mechanics, who resign.

  4. 04

After the Indian government's 2017 announcement of a possible gasoline phase-out with an all-electric target by 2030, the founder concludes a gasoline car-service company may not last and shuts Autto.in down within days.
