01 / WHAT IT BUILT

What the company did

NetEase Kaola (also spelled Koala) was a cross-border import e-commerce platform launched by NetEase in 2015. Unlike marketplace-style rivals, Kaola bought products directly from overseas suppliers, stocked them in bonded warehouses, and sold to Chinese consumers, covering over 9,000 brands from 80 countries across apparel, maternity and infant care, appliances, and personal care. It became China's largest import retail e-commerce platform with about a 27.5% market share in 2018. In September 2019 Alibaba acquired Kaola for $2 billion, folding it into its Tmall import and export business while keeping the brand operating independently.

02 / NetEase Koala FAILURE REASONS

Failure reasons

Kaola failed as a NetEase business because it never made an operating profit despite leading the market. The self-operated model — buying inventory directly and running bonded warehouses — demanded continuous heavy investment while margins stayed thin, and NetEase concluded the capital would earn better returns in its core gaming business. Selling Kaola let NetEase cut its losses and refocus, while Alibaba absorbed the platform mainly to consolidate the import e-commerce market and integrate Kaola's logistics into Cainiao.
