01 / WHAT IT BUILT

What the company did

Chengxin Youxuan (橙心优选) was Didi Chuxing's community group-buying e-commerce platform, launched in June 2020. Users ordered fresh groceries and daily goods in groups — coordinated by neighborhood 'team leaders' through group chats or WeChat mini-programs — and picked them up at local collection points the next day, leveraging bulk buying and next-day delivery to sell produce far below retail price. It opened the floodgate of internet giants into community group buying (Pinduoduo, Meituan, JD.com all followed). Didi CEO Cheng Wei told staff in November 2020 that investment in the unit had 'no limits,' and the platform reportedly poured no less than RMB 20 billion (about US$3.1 billion) into the market over a year. After brutal cash-burning expansion, it began retrenching in mid-2021 and was effectively shut down by the end of 2021.

02 / Chengxin Youxuan FAILURE REASONS

Failure reasons

Chengxin Youxuan was killed by the combination of subsidy warfare and a regulatory crackdown. First, the economics were ruinous by design: in 2021 the platform and its rivals poured more than RMB 20 billion each into price subsidies to buy market share, selling groceries below cost — a strategy regulators explicitly warned against, accusing platforms of using large capital reserves to disrupt market order. Second, regulatory punishment arrived in March 2021, when China's market regulator fined Chengxin Youxuan and four other major group-buying platforms RMB 1.5 million each for 'deceptive pricing.' Third, Didi's own crisis cut off the money: the state cybersecurity review that began in July 2021 paralyzed Didi — shelving its planned IPO, app takedowns, and forcing it to suspend ambitious growth plans for Chengxin Youxuan and return funds to investors. Fourth, it lost the provincial land war: in September 2021 the unit decided to exit most of its 31 provinces, collapsing nine divisions into three covering nine provinces, conceding the rest to Meituan Youxuan and Pinduoduo's Duo Duo Maicai — the two rivals it judged had already won those markets. Fifth, the retrenchment itself destroyed capability: about a third of staff laid off since July 2021, bonuses canceled (a 20% all-staff pay cut), the Chengdu head office closed and moved to Beijing and Hangzhou. News of a full shutdown surfaced by the end of 2021.
