Dali Education
The business, the turning points, and the decisions behind them.
01 / WHAT IT BUILT
What the company did
Dali Education was ByteDance's standalone education brand, launched in October 2020 to consolidate all of the company's education businesses. It ran pre-K platform GuaGuaLong, K-12 tutoring app Qingbei, one-on-one English app GoGoKid and children's math app NPY, growing to 10,000 employees within months as founder Zhang Yiming pledged billions of investment. In July 2021, China's double reduction policy effectively outlawed for-profit curriculum tutoring, and the division was gutted: thousands were laid off and most of its apps were shut down.
02 / Dali Education FAILURE REASONS
Failure reasons
Dali Education was executed by regulatory firing squad, not market forces. In July 2021, China's double reduction policy barred curriculum-based tutoring for profit, banned new tutoring institutions and foreign teachers, and forced existing firms to register as non-profits — wiping out the entire business model overnight. The division that had confidently claimed no layoff plans in June was laying off thousands by August: GoGoKid was shut down completely, NPY terminated all operations, and GuaGuaLong suspended sales. The multi-billion-dollar bet was gone in weeks. ByteDance later shut the Dali brand down for good. The lesson is structural: a business built on regulatory permission can be unmade by a single policy document.

05 / CAUSAL CHAIN
How the factors connect
- 01
Regulatory permission is not a moat: the double reduction policy erased the whole for-profit tutoring model in weeks.
- 02
Do not scale to 10,000 employees on a business model a single government document can outlaw.
- 03
When the policy lands, cut fast and pivot the survivors — ByteDance moved remaining staff to other products.
- 04
Diversify edtech beyond curriculum tutoring before the regulator forces you to.
