Carpooling
The business, the turning points, and the decisions behind them.
01 / WHAT IT BUILT
What the company did
carpooling.com GmbH (known in Germany as mitfahrgelegenheit.de) was a Munich-based ride-sharing service founded in 2001 by Stefan Weber, Matthias Siedler and Dr. Michael Reinicke. It connected drivers and passengers to share rides, becoming Europe's largest carpooling network with 6 million members. Backed by Daimler — which invested $10 million in 2012 — and venture capital firm Earlybird, it employed about 90 people. In April 2015 it was acquired by French competitor BlaBlaCar, which folded the business into its own platform.
02 / Carpooling FAILURE REASONS
Failure reasons
The company did not collapse from a single crisis; it was absorbed after losing the scale battle. First, market consolidation: BlaBlaCar had just raised a $100 million Series C and was aggressively expanding across Europe, while carpooling.com remained a regional champion. Second, competitive asymmetry: at acquisition, carpooling.com had 6 million members versus BlaBlaCar's far larger and faster-growing global community, making it the clear number two. Third, the economics of winner-take-all network effects in ride-sharing rewarded the larger platform: BlaBlaCar bought the company in April 2015 explicitly to create 'one of the largest sharing economy platforms in the world' and dominate the European market. Fourth, once acquired, the acquirer's incentives were to retire rather than invest in the legacy brand — within three months BlaBlaCar scrapped the carpooling.com name and shut down its service entirely.

05 / CAUSAL CHAIN
How the factors connect
- 01
In April 2015, BlaBlaCar acquired carpooling.com (and Hungarian rival Autohop) for an undisclosed fee, folding Europe's second-largest ride-sharing service into its own platform.
- 02
About three months later, BlaBlaCar decided to scrap the carpooling.com brand entirely and consolidate everything under a 'single community' using its own name.
- 03
Existing Carpooling profiles were automatically deactivated at the end of August 2015; bookings in the system were deleted rather than migrated, and customers had to contact drivers directly to make new arrangements.
- 04
Competitor Liftshare publicly questioned whether the short-haul ride-sharing segment, which the low-mileage specialist carpooling.com had served, would suffer under BlaBlaCar's long-distance focus.
