iiRcade
The business, the turning points, and the decisions behind them.
01 / WHAT IT BUILT
What the company did
iiRcade was a US home-arcade company founded in 2018. It made premium arcade cabinets that let gamers play licensed retro and modern titles in true arcade style at home, selling games through its own digital store with online play and leaderboards.
02 / iiRcade FAILURE REASONS
Failure reasons
In June 2023 the CEO announced on a YouTube livestream that iiRcade was declaring bankruptcy; the online store shut down on June 21, 2023 and the servers followed within days, ending online play, leaderboards and the ability to download purchased games. No cause was disclosed, but the company competed head-on with Arcade1Up in a small niche market, and the four-day shutdown notice left its customer community furious. PitchBook lists its status as out of business via bankruptcy liquidation.

05 / CAUSAL CHAIN
How the factors connect
- 01
Don't build a hardware business on server-dependent content without a contingency for owners if the company dies.
- 02
Give customers more than four days' notice before shutting down a digital store they paid into.
- 03
In a niche market with an entrenched competitor, differentiation has to extend beyond build quality.
