Varamis
The business, the turning points, and the decisions behind them.
01 / WHAT IT BUILT
What the company did
Varamis Rail was a British express-logistics startup founded by Phil Read that ran high-speed parcel freight on electric trains. Using repurposed electric multiple units — Class 321s and former Royal Mail Class 325s — it carried parcels between Birmingham International and Mossend in Scotland, pitching rail as a low-carbon alternative to road haulage for express parcel networks.
02 / Varamis FAILURE REASONS
Failure reasons
Varamis ceased all operations in June 2025 because it could not break even: high electricity prices eroded its margins, and as a startup competing against road transport — where costs and margins had already been squeezed out — the economics did not work. The company stopped paying staff, placing them on unpaid furlough. A further blow came when Royal Mail withdrew its fleet of dedicated mail trains. After a pause, the company began proving runs and driver training toward a planned return to service.
03 / EVENT HISTORY
Events in the structured record
- Founded
Varamis was founded in the UK by Phil Read as an all-electric express logistics operator using repurposed electric multiple units.
- Licence and launch
After finally being granted an operating licence, Varamis leased its first train and began running its express parcel service between Scotland and the Midlands, Monday to Friday.
- Fleet expansion
The operator doubled its fleet, added a fourth and fifth unit, and extended its express logistics service toward London, reaching Liverpool Street.
- Operations halted
Varamis temporarily halted all services amid rising electricity costs and industry pressures; staff were placed on unpaid furlough and the company was described as on the brink of collapse.
- Comeback attempt
Varamis began proving runs and driver training to regain safety certificates, recertifying stored Class 321 units and retraining drivers ahead of a planned return to revenue-earning services.

05 / CAUSAL CHAIN
How the factors connect
- 01
Unit economics must beat the incumbent: competing with road haulage on thin margins is brutal when energy costs spike.
- 02
Don't depend on one anchor customer segment: Royal Mail's withdrawal of dedicated mail trains compounded the pressure.
- 03
Plan the capital buffer for regulatory and cost shocks: an early-stage operator needs runway to survive pauses and recertification.
