MilkRun
The business, the turning points, and the decisions behind them.
01 / WHAT IT BUILT
What the company did
MilkRun was a Sydney-based quick-commerce startup founded by Koala co-founder Dany Milham, promising grocery delivery within ten minutes from a network of dark stores. It rode the COVID-era q-commerce boom: an $11 million seed round followed by a $75 million round in early 2022 that included Tiger Global Management and Atlassian billionaire Mike Cannon-Brookes, at peak employing over 400 staff. In February 2023 it cut 20% of staff and consolidated delivery hubs, then in April 2023 Milham told employees the business would wind down on April 14, citing deteriorating economic and capital market conditions. The remaining company was then purchased by Woolworths in May 2023 for a fraction of the capital raised (reported around A$11 million); Woolworths rebranded its Metro60 service under the MilkRun brand.
02 / MilkRun FAILURE REASONS
Failure reasons
MilkRun died with the q-commerce bubble it rode. The business model was brutally thin: leaked 2022 investor documents showed MilkRun generating over NZ$4.3 million in monthly revenue but losing about $11 per order. Promise delivery in ten minutes and you must blanket cities with dark stores, fleets of bikes and riders, and inventory - all fixed costs that only work with enormous density and sky-high order frequency. When the pandemic boom faded, discretionary spending tightened and venture capital fled, there was no Series B to be had and no path to profitability: more volume just meant more loss per order. Milham's decision to wind down while there was still cash to pay staff and suppliers in full was the one disciplined move - and the Woolworths fire-sale showed what the assets were actually worth to an operator with existing stores.
