Chemovator
The business, the turning points, and the decisions behind them.
01 / WHAT IT BUILT
What the company did
Chemovator was BASF's startup incubator, founded in 2018 and based in Mannheim, Germany. It offered BASF employees a protected space — room for up to 12 Venture Teams, coached by entrepreneurs in residence — to turn ideas for new products and digital businesses into investable, scalable startups within 24 months. More than 200 employee ideas were pitched; 30 were accepted into the program. Three teams transferred back into BASF as portfolio additions, and five companies were spun out to raise external capital — including digital manufacturing firm Replique, logistics platform Loady and coworking startup 1000 Satellites. On July 1, 2025, amid a wider BASF restructuring, the incubator was shut down and its existing investments were placed under the management of BASF Venture Capital.
02 / Chemovator FAILURE REASONS
Failure reasons
Chemovator did not fail on its own merits — it was closed as collateral damage in its parent's restructuring. First, BASF's core economics deteriorated: falling revenue and squeezed margins from high energy prices hit chemicals production, forcing the company to sell assets (its Brazilian decorative paints business for $1.15 billion in February 2025, and the coatings business) and cut corporate programs. Second, an internal incubator is a discretionary cost: with spin-outs still small and the parent under margin pressure, the 24-month venture-team experiment was judged expendable — its remaining investments were folded into the longer-established BASF Venture Capital (founded 2001). Third, the model had structural limits: spinning out five companies from 30 accepted teams over seven years is a modest yield for a corporation of BASF's size, and the spin-outs remained dependent on BASF's network. When BASF announced the closure on July 1, 2025, it confirmed the end of the Mannheim experiment; the spun-out companies themselves continued operating.
