01 / WHAT IT BUILT

What the company did

Best Express (百世快递) was the China express-delivery business of BEST Inc., the Alibaba-backed smart supply chain and logistics company founded in 2007 by Johnny Chou (周韶宁). Riding China's e-commerce boom, it built an integrated logistics network spanning express delivery, freight, supply chain management and a truck-hailing platform (UCargo), with Alibaba as its largest backer (27% at IPO). It went public on the NYSE in September 2017, raising $450 million, and grew into one of China's best-known express brands. But it never made a profit after listing. In October 2021 BEST agreed to sell its China express business to rival J&T Express for about RMB 6.8 billion (~$1.1 billion enterprise value); the deal closed in December 2021 and the Best Express brand effectively disappeared from the market.

02 / Best Express FAILURE REASONS

Failure reasons

Best Express was killed by the China express price war. Per-unit prices in the industry collapsed as rivals fought for e-commerce parcels, and Best - never profitable since its 2017 IPO, with net losses running from RMB 718 million in 2014 to over RMB 1 billion a year - could not keep subsidizing volumes. J&T Express entered China in 2020 with an aggressive subsidy strategy that further crushed margins, and by 2021 Best's parent chose retreat: selling the express business for RMB 6.8 billion and refocusing on supply chain, freight and global logistics. Founder Johnny Chou himself admitted the company felt pressure 'when hearing someone say we are loss-making again'. The deeper structural issue was over-expansion without a profit engine: Best bought freight, store procurement and Southeast Asia operations to build an 'integrated' story, but its international and new divisions kept losing money and dragged down the whole company - classic conglomerate sprawl funded by bonds and a $450 million IPO that was never enough.

05 / CAUSAL CHAIN

How the factors connect

  1. 01

Price wars have no moral victories: when J&T subsidized parcels, matching them burned Best's balance sheet.

  2. 02

An IPO is not a rescue: $450M in 2017 could not fund a permanently unprofitable express network.

  3. 03

Conglomerate sprawl kills focus: freight, Store+, Southeast Asia and UCargo all lost money while the core bled.

  4. 04

Sell the asset before it becomes a liability: Best got RMB 6.8B for the express business in 2021 - a distressed but clean exit.

  5. 05

In logistics, scale without margin is a treadmill: parcel volume grew while per-unit profit shrank.
